Why do AI automation prices in India vary so much?

Search for "AI automation cost India" and you will find packages from about ₹5,000 to well over ₹3 lakh, plus monthly fees. The variation isn't (only) agencies being inconsistent. The word "automation" covers very different projects: a WhatsApp greeting with five canned replies, a lead pipeline that writes to a CRM, and an AI agent that reads free-text complaints, checks orders and drafts replies for approval are all called "automation", and they differ in effort by an order of magnitude.

To compare prices meaningfully, split the cost into two parts: what it costs to build the workflow once, and what it costs to run it every month.

What goes into the build cost?

  • Discovery and scoping. Understanding the process, edge cases and exceptions. Skipping this is the most common reason automations fail.
  • Flow and prompt design. Writing the conversation paths, AI instructions and the stop rule that says when the agent must hand over.
  • Integrations. Connecting WhatsApp, CRM, sheets, payment links, POS or accounting tools. Each system adds work and testing.
  • WhatsApp Business Platform setup. Business verification, display name approval and message template approval, if you're moving to the API. Our API vs app guide explains when you need it.
  • Testing. Running real or realistic cases, including the awkward ones: angry customers, mixed languages, incomplete orders.
  • Training and handover. Making sure your team knows how to approve, override and update the workflow.

What are the monthly running costs?

  • WhatsApp messaging charges, set by Meta and billed through your provider. From 1 October 2026 the pricing for India changed. AiSensy's pricing page, for example, lists marketing messages at ₹1.09 and utility, authentication and service messages at ₹0.145 each, with 1,000 free service messages per number per month. Your provider's rates may differ. Details are in our October 2026 pricing explainer.
  • Platform or inbox subscription, if you use a WhatsApp inbox tool such as WATI, AiSensy or Interakt.
  • AI model usage, billed per amount of text processed.
  • Hosting and automation tools, such as n8n, Make or Zapier.
  • Maintenance: template updates, prompt changes, new FAQs and fixing integrations when a connected tool changes its API.

What do agencies publicly charge in 2026?

These are prices that agencies publish on their own sites. We checked them in October 2026; they may change, and they cover different scopes:

  • Borangi (Bengaluru): simple WhatsApp bots around ₹5,000–₹15,000 setup; integrated automations ₹50,000–₹1.5 lakh; custom AI agents ₹2–5 lakh.
  • 3AM Labs: ₹20,000–₹50,000 setup plus ₹5,000–₹15,000 per month.
  • AgentIQ: from ₹24,999 setup plus ₹7,999 per month.
  • Nurotech: from ₹30,000 setup plus ₹8,000 per month.
  • ITD GrowthLabs: from ₹45,000 setup plus ₹12,000 per month, rising to ₹3.5 lakh plus ₹80,000 per month for enterprise tiers.

Self-serve platforms are cheaper on paper (AiSensy lists plans from around ₹1,215 per month billed annually), but you or your team do the building and maintenance.

Which three budget scenarios are typical?

Illustration only, not a client project: A small clinic wants WhatsApp appointment reminders and answers to the same ten questions, with anything medical sent to the front desk. That's one channel, one simple integration (the appointment sheet) and few edge cases, so it sits at the low end of the market.
Illustration only, not a client project: A D2C brand wants WhatsApp order status, cash-on-delivery confirmation and return requests synced to Shopify and a CRM, with refunds approved by a person. That's several integrations, an approval queue and moderate volume: the middle of the market.
Illustration only, not a client project: A distributor wants free-text orders from retailers on WhatsApp read by an AI, checked against stock, turned into draft invoices and approved by sales. That means messy input, ERP and accounting integration and a strict stop rule, which puts it at the higher end.

How do you avoid overpaying for AI automation?

  • Pilot one workflow first. Don't buy a platform rollout before you know a single workflow works for your team.
  • Ask for running costs in writing. A cheap setup with an expensive monthly fee can cost more over a year.
  • Ask who owns what. Can you export your flows, prompts and data if you leave?
  • Check the escalation path. If the quote has no human handover or approval step, it's cheaper because it's unfinished.
  • Estimate your own value. Use our time-saved calculator with your own numbers before you compare quotes.

How do we price?

We start with a ₹15,000 paid 2-week pilot, then packages from ₹25,000 setup plus ₹8,000 a month, with third-party running costs listed separately at actual cost. See our pricing.

How do we apply this in client work?

Everything on this page feeds into how we run pilots. We start with a consultation to understand the process and the people involved, then write a one-page scope: the trigger, inputs, steps, outputs, a success measure and a stop rule that says what the agent may do alone, what needs approval and when it must hand over. We build inside the tools you already use, test on real or realistic cases including awkward ones, and review the results with your team before anyone talks about expanding.

We keep a few habits on every project: we never publish invented results, we label examples as illustrations, we list third-party costs separately, and we say so plainly when something isn't worth automating yet. If that sounds like the kind of partner you want, read the pilot process or message us on WhatsApp.

What should you prepare before talking to us?

You don't need a technical brief. A useful first conversation needs only a few things, and gathering them is valuable even if you never work with us:

  • The process in plain words: what triggers it, who does what, and where it usually goes wrong.
  • Rough volumes: how many messages, orders, tickets or invoices per week. A one-week tally is enough.
  • Your tools: WhatsApp app or API, CRM, sheets, accounting or helpdesk software, including versions or plans where you know them.
  • Three real examples: typical messages or cases, plus one awkward one, with personal details removed.
  • What must never happen: the mistakes that would hurt most. These become the first lines of your stop rule.
  • An owner: the person who will review the workflow once it runs.

Send these on WhatsApp or by email, or run the pilot scorecard first.

How does a pilot with us work?

Every engagement follows the same four steps. Consult: you walk us through the process, the tools and where it breaks. Pick the pilot: we choose one workflow and write down its inputs, outputs, tools, stop rule and success measure. Ship: we build it into the tools you already use and test it on real cases. Review: your team checks what the agent did and what it escalated, then decides whether to tune it, expand it or stop. Read the full pilot process.

Questions

What is the cheapest way to start with AI automation?

Pick one high-volume, low-risk workflow, such as lead capture into a sheet or order status replies, and pilot it before buying anything bigger.

Are WhatsApp charges included in agency prices?

Usually not. Most agencies, including us, list Meta's messaging charges separately because they vary with volume.

Is a self-serve WhatsApp platform cheaper than an agency?

The subscription is cheaper, but you do the building, testing and maintenance. See our agency vs platform comparison.

How long does it take for automation to pay for itself?

It depends entirely on your volumes and costs. We don't quote generic payback figures. Use the calculator with your own inputs.
